In light of its ongoing technological transformation, Bancor called Zentricx to help organize its improvement initiatives, align them with business needs, and prioritize them in the short, medium, and long term. Since innovation is part of our identity, we aimed to help them understand and visualize the set of ongoing initiatives, evaluate
them based on their urgency, and provide a clear overview of what was being carried out and what lay outside the scope of the Technology Sub-management, while also addressing existing but unaddressed needs.
THE CHALLENGE
- Technological renewal, integration, and updating.
Banco de Córdoba contacted us to carry out a project called the “Enterprise Architecture Process (EAP)”, which involved analyzing critical business challenges to identify potential solutions that would help the organization efficiently achieve its strategic objectives.
Within this challenge, it was necessary to redirect within the “Enterprise Architecture Process” the initiatives that other business areas deemed outside the IT area. Therefore, it was essential to establish guidelines to maintain consistency and adhere to the Technology Sub-management’s strategic vision for the bank. In addition, it was necessary to identify potential risks and areas for improvement at both functional and technical levels.
THE SOLUTION
The main goal of the project was to map all initiatives generated by the Technology Sub-management and all business sectors to develop a Functional Systems Map that reflects short-, medium-, and long-term needs. This approach allowed us to recommend paths to the Technology Sub-management that would provide flexibility and enable optimal alignment with business, industry, and regulatory frameworks.
Zentricx designed a plan to survey all impacted areas, as well as the bank’s architecture that supports the applications. We took a comprehensive view of the processes to determine how they impact the bank’s business needs, documenting all initiatives and
prioritizing them according to various metrics defined in collaboration with the client.
To meet the objectives set, the first step was to execute a discovery process, during which we interviewed all business areas of the bank to gather their input and define the impacts these needs had on customers’ financial health and user experience. We also
assessed the current state of application areas, technology infrastructure, and their unmet needs (backlog), as well as future requirements. Finally, we interviewed all representatives of the Technology Sub-management to analyze the architecture and
infrastructure of both existing and upcoming systems. This holistic approach allowed us to attribute the expected functionalities of each initiative.
To support the strategic and operational plan of the Technology Sub-management, our collaborators, during the survey, identified areas for improvement, assigning different levels of priority to each detected project and making relevant suggestions to address them. The ultimate goal was to improve response times for customers and offer more and better services.
The study culminated in a final process that included a functional map of systems/applications. The roadmap provided visibility into each initiative, associated with a strategic, technological, or operational objective.
As a result, we obtained a complete, comprehensive, and detailed picture of the set of technology initiatives. This allowed us to prioritize them, define their scope in the short, medium, and long term, and complete the Maturity Model Matrix, ultimately aligning with the bank’s strategic objectives.
